Situation

An Irish retail bank needed to expand the infrastructure beneath its core services. The business would not accept the outage a conventional maintenance window would require.

Challenge

Every change had to be made while customer-facing services stayed live. A failed step could not be allowed to become a customer-visible incident, so the way back had to remain available at every stage — not only at the start.

Intervention

  • Staged the migration into increments that could each be verified and, if necessary, reversed.
  • Reconciled continuously during the move rather than once at the end.
  • Kept a viable rollback path open at every step, and rehearsed it.
  • Coordinated the change through the bank’s existing change and operational governance.

Outcome

The migration was completed during live trading with no customer-facing impact.
