The problem

These programmes rarely fail on the technology.

They fail on everything around it. An estate nobody fully documented. A regulator whose expectations moved mid-programme. A delivery organisation large enough that nobody owns the decision. A plan that quietly stopped describing what was actually being built.

By the time that becomes visible, the options have narrowed and the cost of each one has gone up. The work is not clever technology. It is judgement about sequencing, risk and when to stop — and that only comes from people who have been in the room when it went wrong before.

  • 01Undocumented behaviour in systems nobody wants to touch
  • 02Regulatory obligation arriving as engineering work
  • 03Reporting that has separated from delivery reality
  • 04Recovery capability that has never actually been executed
The firm

Senior specialists. No junior bench.

Conventional consulting economics reward volume: a small number of experienced people win the work, and a much larger number of inexperienced people deliver it. In most sectors that trade is survivable. In a core migration or a regulatory remediation it is the reason the programme is now in trouble.

Conjora is built the other way round. Engagements are led and delivered by professionals with fifteen years or more in mission-critical financial services technology, drawn from a curated network of specialists who have worked inside Ireland’s most demanding regulatory and technology environments. You meet the people who will do the work, and they are the people who do it.

  • 01

    Direct access

Your lead consultant is reachable throughout. There is no account layer between you and the person making the call.

  • 02

    Judgement, early

Decisions about sequencing and risk get made by someone who has seen the failure mode before, at the point where it is still cheap.

  • 03

    An honest no

We assess fit before scope. Work outside our competence gets referred, not repackaged.

  • 04

    Smaller footprint

Fewer people, closer to the problem. Less coordination overhead billed back to you as delivery.

Capabilities

Five kinds of work, all of them consequential.

01

Core system transformation

Core banking and policy administration platforms carry decades of undocumented behaviour, and the migration window is measured in hours. We plan for the reconciliation and the rollback before we plan for the cutover, and we run the cutover with the people who designed it.

02

Regulatory technology & risk

DORA, PSD3 and Solvency II land as engineering work long before they land as policy documents. We translate the obligation into the specific changes your estate needs, evidence them the way a supervisor expects to see them evidenced, and leave the control operating rather than documented.

03

Cloud transformation

The technical migration is rarely the hard part. Sequencing it so that operations, risk and the regulator stay comfortable is. We size the moves against real operational tolerance and take the estate across in increments that can each be stopped.

04

Programme recovery

By the time recovery is on the table, the reporting and the reality have separated. We re-baseline against what is actually built, say plainly what is deliverable, and either restore the programme to control or bring it to a controlled stop. Both are legitimate outcomes.

05

Resilience & continuity

Most continuity capability has never been executed end to end under realistic conditions. We test it against the scenarios that would genuinely hurt, find where the plan and the estate disagree, and close the gap until the capability is demonstrable.

Evidence

Three engagements, and what actually happened.

Retail banking€0Customer-impacting downtime

Core infrastructure expansion, executed during live trading hours.

Problem
A major Irish retail bank needed to expand core infrastructure without a maintenance window the business would accept.
Intervention
The migration was staged and reconciled continuously, with a rollback that stayed viable at every step rather than only at the start.
Outcome
Full migration completed during live trading with no customer impact.

InsuranceZeroFindings at follow-up audit

Solvency II remediation for a €4B insurer, closed at the first re-inspection.

Problem
An insurer carrying open Solvency II findings needed remediation that would hold up under a follow-up audit, not just close the ticket.
Intervention
Findings were traced back to the underlying control gaps and rebuilt as operating controls with evidence a supervisor could follow.
Outcome
Clean regulatory sign-off at follow-up audit within six months of engagement.
Related capability
Programme recovery€22MProgramme returned to delivery

A core banking programme twenty-four months behind, delivered in nine.

Problem
A core banking programme had slipped twenty-four months against a plan that no longer described what was being built.
Intervention
We re-baselined against the actual state of the build, cut scope that could not be defended, and restored delivery control.
Outcome
Delivered to production within nine months of intervention.

Engagements are described in anonymised form. Client names, systems and commercial terms are confidential and are not disclosed.

Sectors

Depth in financial services, rather than breadth everywhere.

Our consultants have delivered inside Ireland’s most regulated technology environments. Sector knowledge is not a credential here — it is the difference between a plan that survives contact with the estate and one that does not.
